Citation Gap Analysis: What AI Cites for Rivals, Not for You

List every source an AI engine cites for your competitors but never for you. That list is your content and outreach plan — the GEO equivalent of a keyword gap analysis.

Key takeaways
  • A citation gap analysis lists every source an AI engine cites when it talks about your competitors, then checks which of those sources ever cite you.
  • Typing each source (owned, earned press, review site, Reddit, forum, YouTube, documentation, news, competitor-owned) turns a messy list of URLs into a work list by category.
  • The output is two things: a content plan (which source types you're missing) and an outreach plan (which specific sites to pitch or correct).
  • This is manual work done with real AI answers, not a scraped keyword report — it has to be repeated, because the same prompt doesn't reliably cite the same sources twice.
  • Name real brands in a public write-up only with a date, the exact prompt, and a note that outputs vary run to run.

How to run a citation audit by hand?

A citation gap analysis is the AI-search version of a competitor keyword gap: instead of finding keywords a rival ranks for and you don't, you find the sources an AI engine cites when answering about your rivals, and check which of those sources ever mention you. The gaps — review sites, forums, trade press, comparison pages that cite competitors but not you — become your next content pieces and outreach targets. It's manual, repeatable, and most useful when you type each source into a category rather than treating every citation as the same kind of thing. It also only works if you first accept that your own website usually isn't the source AI uses most — most of what gets cited belongs to somebody else.

  1. Pick five to ten real buyer-style prompts in your category — the kind a prospect would actually type, not your brand name. "Best [category] for [use case]" and "[problem] solution" style prompts work well.
  2. Run each prompt on at least one engine with web search or browsing on, in a fresh session, and record the full answer plus every linked source.
  3. Do this for your brand's category broadly, not with your brand name in the prompt — you want to see who the engine cites when it isn't being asked about you specifically.
  4. Repeat across a few days. AI answers vary run to run, so one pass tells you what happened once; a pattern across several runs is what's actually worth acting on.
  5. List every cited domain and URL across all the runs, before you do anything else with the list.

How to type the sources?

Once you have the raw list, sort each cited source into a type. ContextOwl's own reports use nine source types for exactly this purpose — a useful taxonomy even if you're doing this by hand with no tool at all:

TypeWhat it covers
OwnedThe brand's own website or blog
Competitor-ownedA competitor's own website or blog
EarnedIndependent press or editorial coverage, not paid or owned
Review siteG2, Capterra, Trustpilot and similar
RedditAny Reddit thread or subreddit
ForumOther community forums and Q&A sites (not Reddit specifically)
YouTubeVideo content
DocumentationOfficial docs, help centers, changelogs
NewsGeneral news outlets, as distinct from trade or earned editorial

Typing the list matters because the fix is different for each type. A gap in "review site" coverage means claim your profile and get reviews. A gap in "earned" coverage means a digital PR push (see digital PR for AI search). A gap in "documentation" rarely applies to you directly, but tells you the engine leans on official specs for this category, which is a content signal in itself. Counting how often each type shows up at all, across your category, is also the basis of citation share — this audit is the by-hand version of that same measurement.

How to spot gaps?

Build a simple coverage matrix: one row per source (typed), one column per brand in the comparison (you plus two or three competitors), and mark whether each source cited each brand across your runs.

Worked example (illustrative — a fictional three-brand project-management-software comparison, built from the method above, not a real client's data):

Source (typed)Your BrandCompetitor ACompetitor B
g2.com (review site)NoYesYes
reddit.com/r/projectmanagement (Reddit)NoYesNo
competitora.com/blog (competitor-owned)—Yes—
techtradepub.com (earned)NoNoYes
yourbrand.com (owned)Yes——

Reading this matrix: your brand is cited only on its own site. Competitor A is cited on a review site, on Reddit, and on its own blog. Competitor B is cited on a review site and in trade press. The two clearest gaps are the review site (both competitors are there, you aren't) and earned trade press (Competitor B has it, you don't) — in that order, since the review-site gap shows up against both rivals.

A real pattern, run live for this post. Asked a neutral buyer question — "best accounting software for freelancers 2026" — the sources an AI engine (web search enabled) drew on were entirely third-party comparison and review sites: business.org, fitsmallbusiness.com, thecfoclub.com, bench.co and similar roundups, each independently ranking Zoho Books, FreshBooks, QuickBooks, Wave and Xero. None of the five brands named were cited to their own site for this particular query — every citation was to someone else's "best of" page.

Evidence: AI engine (web search enabled), prompt: "best accounting software for freelancers 2026", 10 October 2026. Brands named: Zoho Books, FreshBooks, QuickBooks, Wave, Xero. Sources cited: business.org, fitsmallbusiness.com, thecfoclub.com, bench.co, jupid.com, costbench.com — independent comparison and review sites, not any brand's own domain. If you sell accounting software, the gap this exposes isn't "get cited on your own site" (nobody was) — it's "get covered favourably on the five or six comparison sites AI engines are actually pulling from for this query."

This is one run on one day — directional, not a settled finding. Outputs vary; re-run before treating any gap as confirmed.

How to turn gaps into a work list?

Convert each row of the matrix into one of three actions:

  • Review site gap → claim and request reviews. If a review-site type shows up for competitors and not you, claim your listing and ask real customers for reviews there.
  • Earned/trade press gap → pitch that specific outlet. Not press generally — the actual outlets that showed up for competitors in your matrix.
  • Reddit/forum gap → participate honestly, disclosing your affiliation, in the specific threads and communities that came up, rather than a generic "be on Reddit" task. See the standing caution against trying to manipulate what AI recommends — genuine participation, not astroturfing.
  • Competitor-owned sources being cited at all is a reminder that self-citation is common and not the same as independent third-party credibility — don't chase matching it, chase the independent sources instead.

How to repeat the audit?

This isn't a one-time report. Re-run it:

  • Quarterly at minimum, since AI answers and the sources they draw from change as engines update and as new content gets published and indexed.
  • Immediately after a competitor launches something that's getting coverage you aren't.
  • Immediately before a PR or content push, so you have a true "before" state to compare against later — honestly, expecting noise, not a clean before/after.

Common mistakes: running the prompt once and calling it a finding; skipping the source-typing step and ending up with an undifferentiated URL list nobody acts on; naming real competitors in a shared write-up without a date, exact prompt, and a note that outputs vary; chasing competitor-owned citations instead of the independent sources that actually carry weight.

A citation gap checklist:

  • Five to ten real buyer prompts, run without your brand name, on at least one engine with search on.
  • Repeated across a few days before drawing conclusions.
  • Every cited source typed (owned, competitor-owned, earned, review site, Reddit, forum, YouTube, documentation, news).
  • A coverage matrix built: source rows, brand columns.
  • Each gap converted into one concrete action with an owner.
  • A re-run date set on the calendar.

Tools to use: a spreadsheet for the coverage matrix (no special software required); the AI Citation Snapshot for a fast, single-question version of step one; ContextOwl's full report, which runs this same typed-source coverage matrix automatically across all engines, competitors and prompts at once if doing it by hand across many prompts gets unwieldy.

FAQ

How is this different from a keyword gap analysis? A keyword gap analysis finds search terms a competitor ranks for and you don't. A citation gap analysis finds the actual sources an AI engine cites when discussing your category and competitors — which is often not the same list as top-ranking pages at all.

Do I need a tool to do this? No. A spreadsheet and a handful of real prompts run manually across a few days will get you a usable first matrix. A tool helps mainly with scale (many prompts, many competitors, many engines at once) and with repeating the audit on a schedule.

How many competitors should I include in the matrix? Two or three is enough to start. More than four or five makes the matrix hard to read without adding much insight on the first pass.

What if no one, including competitors, gets cited to their own site? That's useful information too — it tells you the entire category's visibility runs through third-party sources, so your content plan should focus on those third parties rather than expecting your own site to be the citation.

What to do next

  1. Run five real buyer-style prompts for your category on one engine with search on, logging every cited source.
  2. Type each source and build a coverage matrix against two or three competitors.
  3. Pick the single biggest gap and turn it into one concrete action this week — a review-site claim, a specific outlet pitch, or a correction request.
